What engagement models does Eastgate offer?
We offer two primary models:

Embedded Engineering Team - you tell us the headcount and kick-off timeline, and we embed engineers into your existing team under your management.

Custom Development Services (Dedicated Teams) - you provide business requirements and expected delivery date, and we assemble a full team with a tech lead, developers, and QA who manage delivery end-to-end.

Most of our long-term clients start with one model and expand into the other as the relationship matures.
What is the minimum team size for a dedicated team engagement?
We typically recommend a minimum of 5 engineers for a dedicated team to ensure meaningful velocity and a proper team structure (tech lead, developers, QA).

For embedded individual specialists, we can start with as few as 1–2 specialists.
How long does it take to ramp up a new team?
Typically 4–6 weeks from contract signing to a productive team.

This includes talent matching, onboarding, domain ramp-up, and tooling integration.

For specialized roles (e.g., senior solution architects, AI/ML engineers), it may take 6–8 weeks.
What does the first 90 days of an engagement look like?
Weeks 1–2: Discovery - we align on architecture, tooling, workflows, and communication cadence.
Weeks 3–6: Onboarding - team members ramp into your codebase and domain. We assign a solution architect to accelerate knowledge transfer.
Weeks 7–12: Velocity - the team operates at full capacity, delivering within your sprint rhythm. We conduct a formal 90-day review with metrics.
Do you offer a pilot or proof-of-concept engagement?
Yes. We offer scoped 6–8 week pilot engagements with predefined success criteria and deliverables.

This lets both sides validate fit - technical capability, communication style, and domain understanding - before committing to a long-term contract.

Dedicated team engagements typically start with a 12-month commitment, which provides stability for team retention and domain ramp-up.

Embedded team engagements can be more flexible, starting from 3–6 months. Pilots are 6–8 weeks.

Some clients prefer a dedicated team structure with monthly billing, but even then, pricing is tied to what ships: sprint commitments, release milestones, and measurable KPIs.

We don’t stretch timelines to bill more. Our incentive is to deliver faster and earn the next engagement.

How do you measure engagement success?
Every engagement starts with defined success criteria - agreed in discovery, tracked through delivery.

Typical metrics include sprint velocity, release cadence, defect rates, time-to-production, and client-defined business KPIs (e.g., transaction throughput, system uptime, user adoption).

Your Technical Lead reviews these monthly with your team. We also run quarterly architecture reviews to catch technical debt before it becomes a problem.
